Product insight · captured 07/23/2026 · from the first real call
The phone doesn’t have to ring on a schedule. A creator can just go live — and buyers pay at the gate to jump on.
We built the whole thing around booking a slot. That’s right, but it’s only half. The other half was hiding in plain sight the moment you sat in the call and saw yourself: a creator can be live and open, broadcasting to no one at zero cost, and the instant a fan pays, they drop into a real 1:1. Scheduling is the calendar. This is the “line is open, come talk to me right now” — impulse, in-the-moment, no waiting days for a slot.
Two shapes of “live” — they are very different builds
Ship first · ~zero new cost
Open Line — on-demand 1:1
Creator flips “I’m live now.” Fans see it, pay at the gate, and get pulled into a private 1:1 — exactly the call we already built. Only ever one buyer connected at a time (plus a queue). While no one’s on, the creator just sees themselves.
Infra None new — same peer-to-peer video + our signaling
Cost $0 in the waiting room, $0 for the 1:1 (P2P)
Unlocks Impulse buys, “they’re live RIGHT NOW,” higher conversion
Later · has real cost
Live Show — broadcast + pay to come on stage
Creator broadcasts to a crowd (like IG Live); anyone can pay to be pulled on stage 1:1 while the audience watches. This is the big, viral version — and it’s where the money-to-run appears.
Infra Needs a media server (SFU) — P2P can’t fan out to a crowd
Cost Scales with viewers × minutes (bandwidth)
Unlocks Tips, a live audience, the paid stage-jump as the hero moment
Where the cost actually lives — VERIFIED pricing, researched 07/23/2026
The first draft of this table was 3–30× too high. Those numbers were right only for premium per-seat WebRTC vendors (Daily/Agora/Twilio, ~$0.004 per participant-minute). Broadcast-priced infrastructure is a different world: a 1,000-viewer, 30-minute show is ~$17 on Cloudflare’s SFU (first 1 TB/month free), ~$30 on Cloudflare Stream, ~$36 on Amazon IVS Real-Time (what Whatnot runs), and ~$3.40 over plain HLS + a cheap CDN. Video cost is a rounding error next to payment fees.

Whatnot $3B+ GMV live marketplace runs Amazon IVS Real-Time — i.e. the ~$36-per-1,000-viewer-show tier (AWS case study)
IG Live Meta’s guest feature is exactly our Live Show shape: WebRTC for the on-stage pair, cheap broadcast fan-out for the crowd
OnlyFans live is plain RTMP→HLS broadcast, no WebRTC at all
Topmate etc. most “expert call” sites just embed Zoom/Meet — zero video infra of their own (we’re ahead of them)
Break-even one $75 stage-jump pays for 2.5 Stream shows or 4+ SFU shows; inside the monthly free TB an SFU show is pure margin
Where the plan strains — the honest failure points
Open Line (the free version)
Presence “Live” must be truthful (heartbeat) or fans pay to join a dead room
Queue If 5 pay at once, who’s next? Need a line + auto-refund if the creator never picks up (we already have no-show refunds)
Gate Pre-authorize the card before connecting, capture only when the call actually starts
Safety Impulse-live raises the SFW/abuse risk — needs a one-tap kill + the report queue we built
Live Show (the audience version)
Fan-out A phone can upload to ~3–4 peers max — a crowd requires an SFU, full stop
Cost model Watching must be monetized (tips / paid entry) or the audience is a pure cost center
Latency trick Fan out the passive crowd cheaply over HLS/CDN (~5–10s delay), keep WebRTC only for the paid on-stage 1:1
Moderation at scale A live audience is a much bigger safety surface
Recommendation: ship Open Line now — it’s a product/UX change on top of what already works, costs us nothing, and captures ~90% of the magic (someone’s live, you pay, you’re talking in seconds). Treat Live Show as the Phase-2 headliner once there’s demand, when the SFU cost is justified by tips + paid stage-jumps.
